Team & Leadership: people who can carry the business forward

A strong second tier of leadership is what lets a founder step back, pass the business on or sell with confidence. This pillar looks at your team’s capability, the culture they work in and how closely they are aligned with where the business is going.

Why this pillar moves value

Buyers invest in teams, not just founders

Someone who acquires a founder-led business takes on its people as much as its customers and contracts. If the team below the founder can run things day to day, make sound decisions and keep customers close, the business has a future that does not rest on one person.

The same is true of every route out. A management buyout needs managers who can lead and own the business. Family succession needs a successor who is ready and trusted. Even a gradual step back needs someone to step forward.

Capability is only part of it. The Radar scores capability, culture and alignment to strategic goals, from gaps in leadership, through a structured team, to a strong culture with succession in place. Depth takes time to build, which is why this pillar rewards founders who start early.

The depth test

Founder leads. Decisions and relationships run from the top. The team delivers, but the business takes its shape from you.

Founder steps out. With a real second tier, the leaders work as a team and the business keeps its shape. That is what a buyer, or a successor, needs to see.

Try it with your own organisational chart, the first page of Toolkit 5: take yourself out, and see what still connects.

The buyer’s lens

What buyers look for in your leadership

Buyers and investors often meet the senior team before they commit. These are the things they tend to assess.

  1. A credible second tier

People below the founder who already run parts of the business, with results to show for it.

  2. Key person risk

Where the business would struggle if one individual left, including you.

  3. Roles and accountability

Clear, documented roles, sensible reporting lines and decisions made at the right level.

  4. Retention

Whether high performers are motivated to stay through a sale, and what might encourage them to.

  5. Culture

How people work together, how change is handled and whether good people stay.

  6. Employment terms

Up-to-date employment contracts for everyone, including senior staff.

Warning signs

Where the bench is still too thin

A thin leadership team is one of the main reasons founders find they cannot step back when they want to.

Take the self-check

  • Your senior people escalate decisions they could make themselves.

  • There is no obvious candidate to lead the business after you.

  • Key roles are undocumented, so no one else could step into them.

  • Good managers have left because there was no room to grow.

  • No one has a plan to keep your high performers through a change.

What good looks like

A second tier runs the business day to day and makes real decisions. Key roles are documented and transferable, the culture holds when you are not there, and your best people have reasons to stay through change. At least one of them could lead the business after you.
